What a Golden Sample Should and Should Not Control

A retained “golden sample” can help align appearance and workmanship, but it is not a substitute for measurable drawings and written criteria. Samples age, surfaces change and lighting affects visual judgment. Decide which characteristics the reference controls and which remain governed by dimensions, tests or a written standard.

Record the approval context

Label the sample with the product revision, sample number, approval date, approver and process used to make it. Keep a matching record of what was accepted: color range, texture, seam, fit or other observable characteristics. Note any accepted deviations from the drawing. If the buyer approves a prototype made by a different method, do not imply that the bulk process has been validated.

Store the reference in a controlled place and specify how production and quality may compare against it. If multiple sites or shifts need a reference, define how copies are approved rather than allowing each team to choose its favorite part.

When a disagreement occurs, check the written acceptance criteria first. A sample can resolve an appearance question only if both parties agreed that it governs that question. For a changed product revision, review whether the old reference still applies.

Worked example (illustrative)

A buyer approves a painted reference panel for color and texture. The supplier records those two characteristics in the approval, while dimensions continue to follow drawing D. Quality keeps the panel protected from light and handling. A later dimensional dispute is not decided by laying a ruler across the color sample.
