How to Quote Lead Time When Materials Are Not Yet Confirmed
When the material has not been reserved, a supplier can still answer a lead-time question. The answer should be a conditional estimate with a named starting event, not a calendar promise disguised as a quotation. Tell the buyer what is known, what depends on a supplier confirmation, and when you will replace the estimate with a committed schedule.
Build the estimate from separate clocks
Start with the requested product revision and quantity. Then ask purchasing for the current material status: stock on hand, stock allocated to another job, supplier quotation only, or a purchase order with a confirmed delivery date. These are different states; a verbal expectation is not inventory.
Map the remaining steps in order: material receipt and inspection, production slot, manufacturing, inspection, packing and the agreed handover point. If tooling, artwork or a customer-approved sample must be signed off first, put that approval ahead of the production clock. A quote that says “four weeks” without its starting event invites two different interpretations.
Use a working line like this:
Estimated production lead time: [range] after written specification approval, material availability confirmation and order acceptance. Material delivery and capacity are pending confirmation. We will issue a dated schedule after these dependencies are resolved.
The bracketed range is a field to fill from your own records, not a suggested industry norm. If you cannot support a range yet, state the next date on which you can provide one.
Separate manufacture from delivery
The buyer may be asking when goods leave the factory, reach a named carrier, or arrive at a destination. Name the event instead of using “delivery” loosely. If a trade term is part of the offer, identify the rule, version and named place and check who carries which obligations against the ICC Incoterms® 2020 rules. The term does not substitute for a production schedule.
The U.S. International Trade Administration's quotation guidance lists shipment timing and terms of sale among the details of an export quotation. That supports including them explicitly; it does not validate your factory's actual capacity.
Before sending
Keep a short internal record of the material status, who checked it, the date checked, the production slot assumption and the next confirmation owner. Send the buyer the conditional estimate and the open dependencies. When material and capacity are confirmed, issue a revised quote or order acknowledgement that supersedes the earlier timing. Do not quietly let a provisional figure become a firm promise.
Worked example (illustrative)
A hypothetical quote for a custom bracket might say “production estimate after revision B approval and receipt of the specified alloy,” while leaving the range blank until purchasing confirms supply. The same quote would identify the next date the supplier will update the buyer, rather than silently presenting an unconfirmed alloy arrival as a firm ship date.
